Slotting is the cheapest warehouse project there is

Almost everything that reduces picking labor costs capital. Conveyor costs capital, a different class of truck costs capital, more doors cost construction. Moving stock from one slot to another costs an afternoon and a system update, and it attacks the largest variable cost in the building.

It also decays. Slotting reflects demand at the moment it was done, demand moves, and nobody notices because there is no alarm for an item that has quietly become the third fastest mover while living at the far end of the building. Most warehouses have never been slotted deliberately at all; items went wherever there was space on the day they first arrived, and the arrangement has been inherited ever since.

What the ideal arrangement actually is

With a fixed set of slots and one item per slot, minimising total travel has an exact answer: pair the highest pick count with the shortest distance, the second highest with the second shortest, and continue down. No other assignment beats it. That is why this page can report a difference rather than an estimate — the gap between your current arrangement and that pairing is the entire amount available from rearranging these items among these slots.

It is a ceiling and not a plan, because the pairing was allowed to ignore everything that makes slotting hard. Slot capacity is the first constraint to bite: the fastest mover often needs the biggest slot, and the biggest slot may not be the closest one. Then weight, since heavy items belong low and low is not always near. Then rotation, congestion between pickers working the same short stretch of aisle, items that cannot be adjacent, and replenishment paths that are made worse by the arrangement that makes picking better.

Every constraint pulls the achievable saving below the ceiling. What survives is the ranking, which is the durable output — knowing which items are in the wrong place is worth more than knowing the theoretical maximum.

ABC is a bad name for a good idea

The classification is simply the ranked list cut at two cumulative points, and the letters matter far less than the shape of the curve they describe. A small number of items generate most of the picks. Where the cuts land is arbitrary and adjustable, and the common 80 and 95 thresholds are conventions rather than findings.

Two traps come with the letters. The first is treating the classification as permanent, when it is a snapshot of a period that has already ended — an item promoted from C to A by a seasonal change stays labelled C until somebody reruns it. The second is ranking by the wrong thing. Picks are the right measure for slotting, because a pick is a visit and a visit is a walk. Revenue is the wrong measure, and so is units shipped: an item picked once a month in pallet quantities is a C item for slotting purposes and possibly your largest account.

The golden zone is about the picker, not the map

Distance along the floor is one axis and height is the other. The slots that are easiest and quickest to pick from are the ones a person can reach without bending to the floor or stretching overhead, and every pick from outside that band costs a little more time and a little more strain than a pick from inside it. That band is the golden zone, and it exists at every location in the building, not only the near ones.

Which heights count as easy is a judgement about your people and your equipment rather than a rule with a number attached, so this page asks you how many golden slots you have instead of telling you. The point the arithmetic makes is that golden slots are scarce and expensive, so the question of which items earn one is worth deciding rather than inheriting. Where to start and what to run next

Move the top few ranks and stop. The saving is heavily concentrated in the first few items, the move cost is not, and a project that relocates six items next Tuesday will happen while one that resequences four hundred will be discussed until it is forgotten. Then rerun the ranking on a schedule — quarterly is enough for most operations — because the value of this exercise comes from repeating it, not from doing it well once.

Questions people ask

Should I rank by picks, units or revenue?

By picks, for slotting specifically, because a pick is a visit and travel is caused by visits rather than by value. An item picked nine hundred times in eyedropper quantities generates nine hundred walks; an item picked once a month by the pallet generates one. Units and revenue are the right measures for other decisions — safety stock, order quantity, account management — and using them here produces slotting that puts your most valuable customer's pallet in the golden zone while the tape dispenser stays in aisle eleven. If your picks vary hugely in size, rank by picks and then sanity check the top of the list by hand.

How often should slotting be reviewed?

Often enough to catch drift and not so often that the moves cost more than they save. Quarterly suits most operations, with a review before any predictable seasonal change rather than after it, since moving an item for a season that has already started captures only what is left of it. The signal that a review is overdue is not a calendar date but the shape of the current list: if several of the top ranks are flagged as being outside the golden zone, the arrangement has already drifted a long way from the demand it was built for.

Is the calculated saving realistic?

It is an upper bound and should be read as one. Three things push the real figure below it. Slot constraints mean the ideal pairing is often unavailable, so the achievable arrangement is worse than the theoretical one. Multi-line picking means part of the walk is shared between items, so removing one item from a trip saves less than the whole of its distance. And demand moves after you slot, so the arrangement decays from the day it is implemented. Half the calculated figure is a defensible planning number; the ranking underneath it is the part to trust.

What about slot capacity and replenishment?

They are the constraint that most often overrides the ranking, and they work against each other. A fast mover in a small close slot has to be replenished constantly, and every replenishment is a trip that partly cancels the picking saving. The fix is usually to give fast movers larger pick faces rather than merely closer ones, which means the golden zone should be built out of big slots in the first place. Where that is impossible, the honest comparison is picks saved against replenishments added, and for very fast movers with small slots the answer sometimes comes out negative.

Does this handle items picked in cases and pallets differently?

Not directly, and mixing them in one list will distort the ranking. A pallet pick and a piece pick are different activities with different travel and different equipment, and they usually happen in different parts of the building. Run each pick type as its own list against its own set of slots. If you want one combined view, the workaround is to convert everything to trips rather than picks — a pallet taken in one movement is one trip regardless of how many units are on it — but separate lists give a cleaner answer and a cleaner move plan.
