A full pan filled four inches deep does not hold twice what a two inch pan holds, once you allow for the freeboard and for the fact that the last inch never serves cleanly. Working from portions rather than gallons changes what you prep, and it usually says fewer pans, changed more often.

Count portions, not quarts

Steam table pans are sold and discussed in quarts, and quarts are the wrong unit for planning a service. What you need to know is how many people a pan feeds and how many minutes it survives on the line, and both of those come from portion size rather than from volume.

Work the default through. A full pan is about 20.75 by 12.75 inches at the rim. Filled three inches and allowing eighty percent for the taper, that is about 635 cubic inches, or 352 fluid ounces — around 11 quarts. Take eighty-five percent of it as the part that portions cleanly and divide by a four ounce portion, and you get 74 portions. At ninety guests an hour taking that item, one pan lasts about forty-nine minutes.

Forty-nine minutes is the number that changes decisions. It tells you how many pans have to exist behind the line, when the next one has to be out of the oven, and whether one well is enough.

The last of the pan is not a portion

Two adjustments in the arithmetic account for most of the gap between a spreadsheet and a real service. The taper is the smaller one: a pan is narrower at the bottom than at the rim, so multiplying rim dimensions by depth overstates the volume by something like a fifth. Weigh a filled pan of your own once and you will have a better figure than any estimate.

The other is that the last of the pan does not serve. It has spread out, it has dried at the edges, and a server scraping the corners produces short portions rather than portions. Eighty-five percent is a reasonable working number and your own line may be worse. Leaving both adjustments out is how a plan for a hundred guests runs out at eighty-five.

Depth is not free

The depth table on the calculator shows portions rising almost linearly with fill depth, which makes a deep pan look efficient. On a fast line it is. On a slow one it is the opposite: a deep pan means the same product sits on the line for the whole service, drying on top and holding heat unevenly through its depth. Two shallow pans, one on the line and one in the cabinet, keep the same total volume while halving how long any of it is exposed.

The same logic drives the pan size comparison at the bottom. Running a service out of half pans instead of full pans barely changes the total volume you prep, but it cuts the overproduction from rounding up to a whole pan and it lets you change over more often. The cost of that last partly used pan is a real number, and it is usually larger than people expect.

What this deliberately does not decide

Holding times, holding temperatures, and whether a pan can be topped up with a fresh batch are food safety questions. They are answered by your health department and by your own written procedures, checked with a thermometer and recorded, and there is no version of them that comes out of a volume calculation. How many servings are in a full steam table pan?

It depends on fill depth and portion size, and quoting a single number is how buffets run out. A full pan filled three inches, allowing for the taper and for the part that does not portion cleanly, is roughly 74 four ounce portions. At six ounces it is about 49. At two inches deep and four ounces it is about 49 as well. Work it from your own fill depth and your own scoop rather than from a figure someone quoted for a different pan.

How deep should I fill a hotel pan?

Deep enough to last a sensible interval on the line and no deeper. The volume argument says fill it up; the quality argument says a pan that sits for two hours is worse at the end than at the start, and depth is what determines how long it sits. On a fast line depth costs nothing. On a slow one, two shallow pans changed halfway through beat one deep pan, and the calculator shows what that does to the count.

How many pans do I need for a buffet?

Portions to serve divided by portions per pan, rounded up, and then look at the rounding. If a service needs 180 portions and a pan holds 74, that is three pans and 42 portions of overproduction — more than half a pan spare before anything else goes wrong. Switching to half pans for the same service usually cuts that remainder substantially, which is the practical reason caterers carry a lot of half and third pans.

Why does the calculator take eighty percent of the pan volume?

Because a steam table pan is tapered, narrower at the bottom than at the rim, so length times width times depth measured at the rim overstates what fits. Eighty percent is a working figure that gets you close for most pans. If you want your own number, fill a pan to a marked depth with water, weigh it, and divide by 8.34 pounds per gallon — that takes five minutes and it is exact for the pans you actually own.

Can I add a fresh batch to a pan that is half empty?

That is a food safety question and this page does not answer it. Whether combining a fresh batch with product that has been on the line, and how a pan changeover has to be handled, is governed by your health department and by your own written procedures, and it is verified with a thermometer and a log. What the arithmetic here can tell you is how to avoid needing to ask: sizing the pan so it empties near the end of the service is the version of this problem that never comes up.
