This page works backwards from the hour people sit down, using an hours-per-pound rate you have measured yourself, and shows you what time that puts on the clock.

Weight per piece, not weight on the pit

Heat moves into a piece of meat from its surface. A nine-pound butt has a certain distance from the outside to the middle and it takes as long as it takes; putting a second nine-pound butt next to it does not lengthen that distance. What a heavy load does is take longer to come back up after the lid opens, and pull the chamber down harder in the first hour while everything is cold. Both are real, and both are much smaller than the factor of two people assume when they add the weights together.

This is why the calculator asks for the heaviest single piece per line rather than the total. If you are cooking one sixteen-pound packer and three three-pound slabs of ribs, those are two separate timelines that happen to share a pit, and the packer decides what time you get up.

Hours per pound is a rate you own, not a constant

The figure varies with pit temperature, with how much airflow the chamber has, with whether the meat is wrapped partway through, with humidity in the cooking chamber, and with the shape of the cut. A thick, square brisket flat and a long thin one of identical weight do not finish together. Anyone quoting a single number for hours per pound is quoting it for their own pit at their own running temperature.

Keep a note of two or three of your own cooks — weight, running temperature, hours to done — and divide. After three cooks the number stabilises enough to plan around, and after ten you will trust it more than the clock.

The asymmetry is the whole design. Finishing early has almost no cost, because a well wrapped piece of meat will hold happily while the table is laid. Finishing late has a cost that lands on everybody at once. So the slack belongs upstream of the serving time, where an early finish can absorb it invisibly.

Reading the clock output

When the arithmetic pushes the start time past midnight the page says so plainly, with the day it lands on, and if a long cook pushes it back further it counts the days rather than leaving you to work out which Friday it means. It also totals the hours between eleven at night and six in the morning that the fire will be running, because that is the number worth looking at twice before agreeing to a serving time.

Questions people ask

What time should I start a brisket for dinner at six?

Work it backwards, which is what this page does. Sixteen pounds at 1.25 hours per pound is twenty hours of cook. Add a two-hour cushion and two hours of rest and the meat has to go on twenty-four hours before six in the evening, which is six in the evening the day before, with the fire lit around 5:15 to warm up. If your own hours-per-pound figure is different, and it probably is, the answer moves with it.

Does twice the meat take twice as long?

No. Cook time follows the thickness of the individual piece, so two briskets side by side finish at about the same time as one. The extra mass makes the pit slower to recover when you open it and slower to settle in the first hour, which is worth an hour of cushion rather than a doubling. The mistake in the other direction is real too: half a brisket does not cook in half the time.

How long can barbecue rest before serving?

That is a food-safety question and this page will not answer it. The rest field takes the figure you have decided on, from a source qualified to give it, and the arithmetic places it on the clock. USDA FSIS publishes guidance on holding cooked food, and a food-safety professional can advise on your particular setup. What the calculator does is put your number where you can see what it does to the start time.

What is the stall and how much cushion does it need?

Somewhere in the middle of a long cook the internal temperature stops climbing for a stretch, because evaporation from the surface is carrying heat away as fast as the fire delivers it. How long it lasts is unpredictable and it is the single largest source of timing error on a long cook. That unpredictability is exactly what the cushion field is for, and the honest answer to how big it should be is: as big as the worst stall you have personally had.

Should I plan an overnight cook or an early start?

Both work and the trade is between sleep and daylight. An overnight start means the hard part happens while you are tired and cannot see the fire; an early morning start means the cook is compressed into the day and any overrun eats into the serving time directly. The calculator counts the hours that fall between eleven at night and six in the morning so you can see which one you are actually signing up for before you commit.
