Pieces need air moving between them, they need clearance from the walls where the heat comes up, and a rack has a weight limit that nobody thinks about until something bends. This page packs your actual pieces onto your actual grate at the spacing you specify, tells you how many racks that consumes, and turns the leftovers into a number of separate cooks rather than a vague sense that it will probably be fine.

Grate area is not the constraint people think it is

Multiply the grate dimensions together and you get a number that has almost nothing to do with how much meat fits. Two things eat it. The first is the gap between pieces, which is not wasted space but working space: a piece with air on all four sides dries at the surface and forms bark, and one with a neighbour pressed against it steams on that face. The second is that meat comes in rectangles that do not tile a rectangle. On a thirty-by-seventeen grate with an inch of edge clearance there are 420 usable square inches, and a nine-by-seven butt is 63 of them, so area alone says six will fit. At an inch and a half of spacing, three do.

The calculator does the packing rather than the multiplication, and it tries each piece both ways round, because turning a rack of ribs ninety degrees quite often adds a whole row.

An inch of clearance is a cheap way to remove the first row of that table from the problem. It costs a strip of grate that would not have held another piece anyway.

Two cooks is not one and a half cooks

When the load does not fit, the arithmetic turns into a number of separate cooks, and the important thing about the second one is that it is a whole cook. Another fire, another warm-up, another full timeline, and the first batch waiting somewhere while it happens. That is why the calculator reports cooks rather than an overflow percentage: an eight percent overflow and a ninety percent overflow cost you exactly the same second day.

The levers when you are just over are, in rough order of how much they cost you: turn pieces to find a better packing, cut the gap, cut the edge clearance, add a rack if there is height for it, or cut a large piece in two. Each of those has a real cost and the last one changes the cook time too, since cook time follows the thickness of the individual piece.

Weight is the constraint nobody plans for

Six bone-in butts at eight and a half pounds is fifty-one pounds of cold meat, and it all has to go onto racks and come off them again. Whether that is fine depends entirely on the smoker, the rack supports and who is lifting, which is why the limit is a field rather than a figure this page supplies. The calculator applies it as a second constraint alongside area and tells you which of the two is actually binding, so you know whether the answer changes if you find more space.

Questions people ask

How many pork butts fit in a smoker?

It depends on the grate and on how much gap you leave, which is what this page works out. On a thirty by seventeen inch grate with an inch of edge clearance and an inch and a half between pieces, a nine by seven inch butt fits three per rack if you turn it so the seven inch side runs along the width, and only two the other way round. Six on a two-rack chamber. Cut the gap to half an inch and the same grate takes six per rack, because the second row down the depth suddenly fits. That is the whole trade and it is worth seeing as numbers rather than guessing at the door.

How much space should I leave between pieces on a smoker?

Your call, and the field is there for it. The mechanism is that faces which touch get no airflow, so they do not dry and no bark forms, and the piece cooks unevenly across its width. An inch to two is what most people leave on a long low cook. Packing tighter genuinely works if you accept the touching faces will be different, and there is nothing wrong with deciding that on purpose.

Does a full smoker take longer to cook?

Only a little, and not for the reason people assume. Cook time tracks the thickness of each individual piece, so a full chamber of butts finishes at about the same hour as one butt. What a heavy load costs is recovery time after the door opens and a slower first hour while all that cold mass drags the chamber temperature down. Build that into the cushion on your timeline rather than into hours per pound.

Why does the calculator turn some pieces ninety degrees?

Because rectangles pack differently depending on which way they face, and the difference is often a whole row. A seven by seven piece packs the same either way, but a ten by eight one on a grate that is thirty across and seventeen deep can fit three across one way and only two the other. The page tries both orientations for each piece type and uses whichever gives more, and it says when it has turned something.

Can I count a warming rack as a full rack?

Only if there is enough height above it for the tallest thing you plan to put there, and only if you are willing to deal with drips onto whatever is below. Many upper racks in a kettle or a cabinet have a few inches of clearance, which is fine for ribs laid flat and useless for a whole chicken. Count the racks that genuinely take the pieces you are cooking, not the ones the manufacturer counted.
