Work content and elapsed time are different numbers

The single most useful discipline in event scheduling is separating how much work there is from how long it takes. Work content is measured in crew-hours and does not change when you add people: hanging two hundred feet of festoon, laying a floor and dressing forty tables is the same quantity of work whether four people or eight do it. Elapsed time is work content divided by crew size, and that is the number that has to fit inside a window with a hard edge on it.

Estimating in crew-hours also makes the estimate portable. If last year the same setup took six people from eight until six, that is sixty crew-hours, and it stays sixty crew-hours this year even though you have a different team. Estimating in elapsed time only works if the crew is identical, which it never is. Ask suppliers for crew-hours or for crew size and duration together, never for a bare duration.

Teardown is the phase that fails

Setup has an elastic front edge. If it is going badly you start earlier, and most venues will discuss morning access. Teardown has a hard back edge that somebody else set, it happens at night, and the crew has usually already worked a full day. It is the phase with the least slack and the least attention, and it is where the schedule breaks.

The rule of thumb people carry is that teardown takes about a third of setup, and that is roughly right for the physical work of taking things apart. It ignores the parts that make load-out slow: everything has to go back into the right vehicle in the right order, the venue wants floors clear, rental items get counted, and the lighting is worse. Half of setup is a safer planning figure for an event of any complexity, and the calculator will show you what crew size the window actually demands rather than the crew size you were planning to leave behind.

The buffer before guests arrive is not optional

Setup is not finished when the last table is dressed. It is finished when the sound has been checked, the room has been walked, the crates and cases are out of sight, the crew has changed and the site looks like nobody has been working on it. That takes the best part of an hour on most events and it is the first thing sacrificed when setup runs long, which is exactly backwards, because the visible result of skipping it is guests arriving to a room full of ladders.

Treat the buffer as part of the deadline rather than as contingency. The calculator subtracts it from the setup window for that reason, so the setup window it reports is the working window, not the time between access and doors. If that window is short, the honest options are more crew, earlier access, or less to set up. Compressing the buffer is a fourth option and it is the one that shows.

Overrun in one phase eats the next

The three phases share one day, and the boundaries between them are only as firm as the event schedule. An event that runs thirty minutes long has taken thirty minutes from teardown, not from nowhere, and the load-out deadline did not move. This is why speeches, last dances and closing bar times are load-out decisions as much as programme decisions, and why the person running the schedule needs to know what the load-out window is before they let anything drift.

What the total crew-hours figure is for is the budget conversation. Multiply by a blended rate and you have a labor number to compare against the quote in front of you, and if the quote is well under it, the difference is usually a crew that leaves before the work is done. Add the allowance for the day going sideways — fifteen percent in the default, higher for an outdoor event or a site nobody has worked before — because a schedule with no slack in it is a schedule that assumes nothing takes longer than planned. Questions people ask

How do I estimate setup work content if I have never done it?

Break it into countable items and attach a crew-hour figure to each: tables dressed, chairs placed, lengths of lighting hung, square feet of floor laid, signage installed. Estimate each one, add them, then add a quarter for the things that are not on the list. The estimate will be wrong the first time, but it will be wrong in a way you can correct, because you will know afterwards which line was optimistic. A bare guess at total hours gives you nothing to learn from.

Why is my teardown crew smaller than my setup crew?

Because it usually is, and that is the problem the calculator is pointing at. Setup happens in daylight with a full team and teardown happens at midnight with whoever is still on site. If the work content of teardown is a third of setup but the crew is a third the size, teardown takes the same elapsed time as setup and it has a fraction of the window. Either book load-out as a separate call with fresh people, or accept that the window needs a crew you have not budgeted for.

Should service crew be counted in labor hours the same way?

Yes, but it is a different kind of number. Setup and teardown are work content that has to be completed; service is a crew size held for a duration whether or not they are busy every minute. That means service hours are crew times hours directly, and the way to reduce them is to reduce crew or duration, not to work faster. The total matters for the budget; only the setup and teardown figures matter for whether the schedule fits.

What allowance should I use for things going wrong?

Fifteen percent is a reasonable indoor figure at a venue the team knows. Push it to twenty five or thirty for an outdoor event, a site nobody has worked before, or anything where deliveries arrive from several suppliers on the day. The allowance is not padding, it is the statistical reality that the average day includes a delivery that is late and an item that is missing. A schedule built on everything going right is a schedule that fails on the first ordinary problem.

The calculator says setup does not fit. What should I change first?

Access time, if the venue will give it, because it is usually the cheapest lever and it moves the whole window. Crew size next, and the calculator tells you the number that makes it fit. Last is scope, which means deciding what does not get set up, and that decision is far better made two weeks out than at four in the afternoon on the day. The one thing worth protecting is the buffer before guests arrive, because cutting it is the change everyone at the event can see.
